Brakes - feeling spongy?

I have just taken my '71 Dormy out for its first spin since March, having fitted a new engine, interior, respray etc.

I was amazed at how spongy the brakes are? They do work well, but they only seem to bite when the pedal is depressed two thirds of its travel. To bring the bus to a quick stop the pedal is about 1.5 / 2 inches from the floor.

I thought it might be a simple case of bleeding, but even if I pump the pedal, they stay the same.

Is this right? :?
 
Have you adjusted the brakes at the wheel cylinders? do them right up and then back them off a few clicks usually does it. 8)
 
Agreed with Ez, check your rear brake adjustment and make sure the calipers on the front aren't stuck off.

On my '71 the brakes have very little freeplay - well under an inch anyway before the brakes come on.

Some other vans I've driven are not quite as good, probably just due to a lack of adjustment.
